What is an account health score? A practical guide for B2B commercial teams
An account health score is a structured, weighted assessment of the current state of a client relationship. It aggregates multiple signals — operational performance, satisfaction, engagement, commercial behaviour — into a single number that tells you, at a glance, which accounts are healthy, which are at risk, and which need immediate action.
Why account health scoring matters
Most B2B commercial teams operate with an informal view of account health. They know which clients are “good” and which are “difficult,” but that knowledge lives in the account manager’s head rather than in a system. When an account manager leaves, that knowledge leaves with them. When a portfolio grows beyond 10–15 accounts, the informal view stops scaling. When churn happens, it is usually a surprise.
A structured account health score changes this. It makes the assessment explicit, consistent, and trackable over time. It tells you which accounts are deteriorating before they churn. It gives CROs and leadership a real-time view of the portfolio rather than a gut feel. And it creates a shared language across the commercial team for what “healthy” actually means.
What signals should go into an account health score?
The signals that matter depend on the type of relationship, but most B2B health scores draw from four categories:
- Operational delivery: Did you do what you were contracted to do? For a logistics provider, this is on-time delivery and claims rate. For an IT services firm, it is SLA compliance and uptime. For a professional services firm, it is project delivery and scope adherence.
- Satisfaction signals: How does the client feel? NPS, CSAT, and executive relationship strength.
- Commercial health: Is the client using what they are paying for? Contract utilisation, invoice accuracy, and payment patterns.
- Engagement and strategic alignment: Is the relationship expanding or contracting? Volume trends, new project signals, and executive contact frequency.
How do you weight the signals?
There is no universal weighting. The right weights depend on your contract type, your industry, and what your clients care most about. An MSP with strict SLA obligations should weight SLA compliance heavily. A professional services firm with relationship-driven renewals should weight executive sponsorship and NPS more heavily.
A practical starting point is equal weighting across your signal categories, with adjustments based on what your contracts actually prioritise. The discipline of making the weights explicit is itself valuable — it forces a conversation about what “good” means that most teams have never had.
Common mistakes in account health scoring
The most common mistakes we see from teams building their first scoring model:
- Using only data that is easy to gather: If your score is built entirely from fields in Salesforce because that is what is available, you are measuring what you track, not what matters.
- Updating scores only before QBRs: A score that is refreshed quarterly gives you a snapshot. A score that updates continuously gives you an early warning system.
- Scoring everything the same way: A logistics account and a professional services account have fundamentally different health signals. A single scoring model applied to both will be inaccurate for at least one.
- No action protocol for scores: A health score without a defined response to “At Risk” or “Critical” is a reporting tool, not a management tool. The score needs to trigger something: a CAPA, a check-in call, an escalation.
